1. Know which “hat” you’re wearing. Matt’s signature framework: as a friend, I love and adore you; as your pastor, I’m always here for you; as your boss, I have to hold you accountable. Naming the hat out loud before a hard conversation helps people receive correction without hearing “you’re worthless.”
2. Clear and kind beats kind-and-confusing or clear-and-cruel. Leaders tend to drift toward one extreme — avoiding the issue until they explode, or being so nice the real problem never gets named. The goal is clarity delivered with genuine care.
3. Don’t save up grievances. Staff can usually absorb one correction at a time — not ten saved up over months. Address issues as they come instead of letting them compound into a blowup.
4. Get to the root, not just the symptom. Weak leaders “snuff the flame” to make the immediate pain go away; stronger leaders dig into the systemic or mindset issue underneath, even when that’s more painful in the moment.
5. Protecting the senior leader from hard conversations backfires. When staff exits are personal (friendships, long-tenured people), delegating the conversation to an exec team doesn’t spare the pastor — it just damages trust. Matt learned to have those conversations himself.
6. Build a team you can submit to. Matt intentionally defers to staff on close calls (50/50 decisions) even when he disagrees, calling it “submission” — and has been glad more than once to be proven wrong. He credits his team’s strength as central to Sandals’ growth.
7. Self-accountability comes before external accountability. Matt’s take: if he can break his marriage covenant, he can lie to an accountability partner. Leading yourself well (prayer, marriage, presence with kids) is the real first job.
8. Success creates distance — guard against it. As churches and leaders scale, the relational gap between leader and staff grows. Left unchecked, leaders stop doing “real ministry” and lose touch with what their people are actually experiencing.
